water softner

We recently bought our first home which had us go from city water, where we previously rented, to well water. We also live in an area with a high iron content. The soil is mostly clay. Our problem is the smell in our water, especially the hot water. i have already removed the iron rod our of the hot water heater and have tried a number of different salts. The water still smells like a rusty iron pipe. The smell is very prevalent when you first turn the water on and dissapates as it runs. Some people tell me my water softner needs to be replaced, other people tell me it's my water heater. Any advice would be very helpful. Thanks!
